Why Construction Marketing Needs a Rethink, Not Just a Bigger Budget

Construction is going through more change right now than most people outside the industry realise. Planning reform, AI adoption, shifting buyer behaviour and a growing pressure on margins are all happening at once.  

But there’s one part of this shift I don’t think gets enough attention: how weak brand identity is holding construction businesses back and how few are adapting their strategy for a world where AI, not just Google, decides who gets found and trusted. 

What isn’t getting enough attention right now 

Most of the industry conversation is focused on delivery: planning reform, housing targets, regional pipeline data. All of that matters. But almost nobody is talking about brand, and how badly this industry needs to invest in it. 

Construction has a genuine identity problem. Too many businesses look and sound identical to their competitors: same imagery, same language, same claims about quality and reliability. In a market where trust drives long sales cycles, that lack of distinctiveness is a commercial risk, not just a creative one. 

It matters more than ever because of how buyers now find information. Search is increasingly a set of AI-generated answers, not a list of blue links. Answer Engine Optimisation, making sure AI tools understand, trust and cite your business, is becoming as important as traditional SEO. A business with a weak, generic brand has far less chance of being recognised or recommended by an AI tool than one that stands for something specific. Very few construction businesses are thinking about this yet, and that’s a gap worth watching. 

The metric worth watching 

If I had to pick one indicator to track right now, it would be pipeline conversion by source, not just lead volume. Too many construction businesses measure marketing success by top of funnel activity so enquiries, downloads, event attendance, rather than which of those actually convert into revenue. 

As more buyer research happens independently, including through AI tools, understanding which channels genuinely produce revenue, not just activity, is what separates marketing teams that get investment from those that get their budgets cut. 

Why construction businesses still hesitate to invest in marketing

The honest answer is that many construction leaders still see marketing as a cost centre rather than a growth function. This was a view formed in an era of brochures, sponsorships and trade stands – activity with no clear line to revenue. 

That perception is out of date. Marketing today should sit inside revenue operations, working alongside sales data and proving commercial impact. That requires marketing teams to speak the language of the boardroom: numbers, not just creative output. 

What ‘good marketing’ actually looks like in construction

Good marketing isn’t the loudest campaign. It’s the one that’s genuinely useful to the person making a decision. Construction buyers, whether specifiers, contractors or developers, are professionals doing research, not consumers being sold to. 

That means credible data, clear insight, and content that helps someone decide, not content designed purely to generate a lead. The businesses getting this right treat marketing as part of the client relationship, not a function that stops once a deal is signed. 

The content I wish we saw more of

More original content, full stop. Too much construction marketing recycles the same commentary, the same stock imagery and the same claims around quality, reliability, experience, without anything to back them up or make them memorable. 

What’s missing is brand identity. Distinctive points of view, insight that doesn’t exist anywhere else, a visual and tonal identity that’s recognisable without a logo attached. This isn’t just a creative ‘nice to have either’. Generic, derivative content is far less likely to be picked up, cited or trusted by the AI tools increasingly shaping how buyers discover and evaluate businesses. 

If more construction businesses invested in a genuine brand identity rather than interchangeable content, the whole industry would be easier to trust, and easier to tell apart. 

What makes construction marketing genuinely different

Construction sales cycles are long, decisions are made by committees, and trust is earned over years, not clicks. That changes what marketing needs to do. It’s not about instant conversion, it’s about staying credible and visible across a decision-making process that might take 12 to 18 months, across multiple stakeholders. 

Marketing that works in construction has to be patient, evidence-led, and built for a professional buyer doing far more independent research than most businesses realise. Get that right, and marketing stops being a cost centre. It becomes one of the most important functions in the business.  

None of this is a solved problem, at Barbour ABI or anywhere else. We’re on this journey too, working out what genuine brand identity looks like for us, and what AEO actually means in practice as it evolves. But that’s exactly why it matters that marketing leaders across this industry take the lead on it, not wait for certainty before acting. We won’t get everything right first time. What matters is that we’re prepared to steer the industry’s thinking forward, learn as we go and be honest about the fact that this is a shared journey, not a finished playbook.
